From Frying Pans to Roast Profiles: How Coffee Roasting Evolved

Imagine roasting coffee a few hundred years ago.

No temperature probes.
No Rate of Rise graph.
No roast-logging software.
Definitely no app telling you what happened.

Just green coffee, an open fire, a metal pan—and hopefully a very patient pair of hands.

The Early History of Coffee Roasting

Early coffee roasting was essentially pan-roasting. Green beans were placed in a shallow metal or ceramic pan over hot coals or an open fire and stirred constantly by hand.

Simple? Kind of. Consistent? Not really.

Look away for a moment, and you could easily end up with some beans scorched black while others were still barely roasted.

These early roasting methods required constant attention. Roasters relied on the color, smell, and sound of the beans to decide when the coffee was ready.

Eventually, someone had a much better idea: instead of stirring the beans in an open pan, why not put them inside a rotating metal cylinder?

The Arrival of Cylindrical Coffee Roasters

By the middle of the 17th century, hand-turned cylindrical roasters had appeared in the Middle East and were spreading through parts of Europe.

The green coffee beans were placed inside a metal cylinder, which was then rotated over a fire or bed of hot coals. As the cylinder turned, the beans tumbled continuously, helping them roast more evenly.

Sound familiar?

That basic idea eventually became the foundation of the modern drum roaster.

Historical examples show that cylindrical roasters continued to evolve in different forms across Europe. Some were designed for household fireplaces, while larger versions were developed for coffee shops and commercial roasting.

From Open Fires to Commercial Roasting

Then came the Industrial Revolution.

Coffee roasting gradually moved from homes and small shops into larger commercial operations. Machines could roast bigger batches, and manufacturers began improving the way heat and airflow were controlled.

Wood and coal were gradually joined—and in many commercial settings replaced—by gas. From the 1840s, some commercial roasters began adopting gas burners because they provided cleaner and more controllable heat, according to the Science Museum Group’s coffee-roaster collection.

Roasting machines also gained practical features such as sampling triers and separate cooling systems. These changes made it easier to inspect the beans during roasting, stop the process at the right moment, and cool the coffee quickly afterward.

When Coffee Roasting Became Measurable

During the 20th century, electric motors, temperature sensors, and increasingly automated controls pushed coffee roasting even further.

Suddenly, roasting was no longer only about watching the color and trusting your nose. It became something roasters could measure, record, compare, and repeat.

Modern roasting software later added temperature curves, Rate of Rise data, roast logs, and profile comparisons. These tools gave roasters a clearer view of what was happening throughout each batch.

But the technology did not replace the roaster’s senses. Color, aroma, sound, and taste still matter. The data simply made it easier to understand why one roast worked—and why another did not.

From Roasting Beans to Developing Flavor

That brings us to specialty coffee today.

Modern roasters are not simply trying to make green coffee brown. They use heat and time to develop what is already inside the bean: sweetness, acidity, floral aromas, fruit notes, body, and the character of its origin.

The equipment has changed dramatically over the centuries—from open pans to rotating drums, temperature probes, and digital roast profiles.

But the central question has not really changed at all:

How do we make this coffee taste as good as it possibly can?

And somehow, we are still arguing about the answer on coffee forums today.
